Success Story

World Leader of Automatic Bus Door Systems

World Leader of Automatic Bus Door Systems

Customer challenge

Public transport is growing and governments are investing heavily in electric and clean buses, so orders for door systems are 'raining'. “And not just here in Bolsward,” says Kevin Visser. “Our sales offices in Japan, Hong Kong, Australia, the United Kingdom and Germany are also doing very well. And not to forget in the US where we have a second production location.” Totally fine of course, but Ventura Systems is reaching its limits. “It is all becoming very complex,” says director and co-owner Jan Lont. “We supply to large and small bus manufacturers in Europe, Asia and America. Manufacturers constantly innovate and want to bring new bus types to the market. In addition, older types are also produced and a door of the same type and version sometimes has to be replaced. This means that we now manage an extremely broad product range. We have more than 1,600 different types of glass plates in our database alone."

Project goals

A few years ago, Ventura Systems switched to order-driven production. "We don't keep anything in stock," adds Kevin Visser. “Each order, for around 18,000 door systems annually, is now processed separately. We don't produce anything here either. We design within the existing specifications and we order all components and semi-finished products from suppliers. Here in Bolsward or in the US, our people assemble the door systems, after which we deliver them to our customers. The need for more automation was increasing. We sat down with Cadac. Their approach started with clearly formulating our vision for the future in order to define measurable sub-goals from there.”

Solution

An inventory was made of the competencies needed to achieve the sub-goals. “An important competence is to be able to process orders through various processes such as Configure to Order (CtO), Engineering to Order (EtO) and Design to Order (DtO). Project plans have been made using so-called scoping workshops that provide the necessary competences based on IT solutions. Finally, a Proof Of Concept based on software from Autodesk, Cadac Organice Vault, NXTdim configurator and PLM has shown that the final solution will work. In essence, this means that Ventura will extensively standardize and modularize, but not at the expense of flexibility and possibilities.”

Business outcome

Designing a program plan for a future-proof ICT environment is certainly not without obligation. It took quite some time to clarify with the management of Ventura Systems what the ambitions and goals are in the longer term and what it takes to realize them. “These were tough conversations,” Kevin Visser recalls. “Calling out that you want to be the best sounds nice. But what are you willing to do for that? Product definitions are now being drawn up together with Cadac so that an infinite number of combinations can be configured for customer-specific orders by means of product platforms and master models. That is quite a change, but in this way Ventura can take full advantage of the power of repetition. To realize a change, more is needed than software tooling. Taking people along and guiding them along is just as important and Cadac plays an important role here too."

Conclusion

Ultimately, Jan Lont and Kevin Visser had to defend the program plan with investments for the projects with the shareholders. "We succeeded", according to the latter, "because we have a complete substantiation in which the projects are related to our vision, with an associated planning and substantiation of the Return On Investment. There are no open ends or financial surprises with this collaboration. We will start earning back the investment after a year and a half.”

Henco Industries Grows with Autodesk PLM

The real growth spurt came after the acquisition in 2008 by the listed conglomerate Aalberts Industries. The extra capital and the large worldwide network of Aalberts opened the doors for Henco Industries internationally. "That's right", says Jill Gielis, "Since 2008 we have grown significantly every year. But that also has a downside. Each department had its own system and culture. Everyone did their very best, but in their own way. There was little cohesion." As a result, mutual communication left much to be desired; various Excel files, different versions of projects, circulated. More and more meetings and consultations were needed, production was delayed.
